On my W520, and all previous Thinkpads, it's easy to swap the Ultrabay HDD adapter with the optical drive. With the W540, you have to remove the bottom HDD / Memory cover, remove a small phillips screw, and push the optical drive, or HDD adapter out. To make things worse, the documentation with the Ultrabay HDD adapter shows removing the entire bottom cover, with just removing 2 screws at the back of the bottom cover. Click on this link to see a photo of this documentation:

This is totally wrong, the bottom cover isn't removed with just those 2 screws.
This is what I found. Once I removed the HDD and Memory cover, you can see the screw, and mounting bracket (circled in red) to remove the optical drive and/or the HDD adapter:

Re: W540 Ultrabay
Thanks for posting this.
The sum total of the changes in the *30 and *40 lines have pretty much killed my interest in Thinkpads sad to say. I'll continue using my T420 till it no longer suits my needs, but I've recently upgraded my desktop and will likely just use the desktop and tablet once my T420 is no more sad to say.
Why this change was made makes no sense to me. It was bad enough with the T420 that when I have it in the dock it's a hassle / impossible to eject without removing the laptop from the dock... to have to disassemble the back cover to get to the screw for the ultrabay is in a word... ridiculous.
